No Smoke indicates it is most likely not Piston related, but more fuel system / crank sensor / turbo not boosting

Check that the Turbo is operating, as the vacuum hoses can split or fall off causing no boost, or the turbo vanes may be stuck open.

Yeah if you have holes a piston your gonna know about it. And so will the cars behind you.

Thx Hodge. I will search on how to check the valve. May also explain why the primer bulb won't get hard.

I didn't see any smoke. I hope to do a comp test on her today and with luck rule out the piston theory.

Just an update:
I pulled out the glow plugs but my Comp tester is an old spark plug type and would not do the job, however I threaded a bit of 10mm aluminium tube and screwed that into the plug holes.
There was little to no compression from 1 & 2 (I could block it with my finger) and heaps from 3 & 4 (blowing my finger off). Even without the gauge it is really quite noticeable. Looking now at a swap over.
